FOUNDER’S WORKING PLAN · 5 OCTOBER 2026
Make trading easier.
Build a business around it.
Keep card exchanges at the centre. Charge for useful convenience and completed exchanges, then earn repeat business by making matching, inspection and delivery dependable.
Proposed commercial model for testing. No subscriptions, charges, live matching or paid benefits are connected. Existing demo agreements stay fee-free. Figures below are assumptions, not a forecast or a promise of profit.
A simple starting offer
One negotiated bundle is one exchange, regardless of card count. Both collectors pay their own plan’s fee: £2.98 combined for two Free collectors, £1.98 for a mixed pair, or £0.98 for two Pro collectors. Membership saves £1 per collector per exchange. On fees alone, monthly Pro first costs less at six exchanges in a month; annual Pro at sixty exchanges in a year. See the interactive cost comparison.
These are proposed consumer prices in GBP, intended to include applicable tax. Tax treatment, international prices and supported currencies need review. Postage, customs, optional services and cash/payment/FX costs are separate. Do not quietly add a percentage of estimated card value: condition and valuation disagreements would make the price harder to trust.
What other card services do well
Collectr: charge for useful collection tools
Its Pro offer includes scanning, historical pricing, filters, exports, saved search and themes. Tradle’s adaptation: premium tools should shorten the path from a binder to a suitable trade. Price history must remain a guide, with data licensing and valuation limits made clear. Collectr Pro.
Deckbox: make matching precise
Its premium tools include saved filters, tags and detailed collection and trade filtering. Tradle’s adaptation: let collectors save edition, language and condition preferences, then find reciprocal wants. A membership should help people find matches; it should not restrict basic trading or imply trustworthiness. Deckbox Premium.
CardTrader Zero: offer an optional physical service
CardTrader describes consolidation and quality checks before onward delivery. Tradle could test a separately priced inspection partner for eligible high-value swaps. That requires real staff, custody, insurance, supported routes and defined remedies; it adds time and is not part of this prototype. CardTrader Zero.
Tradle’s distinction: trade-first simplicity
Make one-for-many bundles, optional cash and both collectors’ obligations readable together. Keep discovery, binder and trades as the three main destinations. Membership sits outside the offer process. Use original visuals and licensed data rather than copying a competitor’s interface or franchise assets.
Revenue is only the start
Illustrative month: 1,000 Pro members all paying monthly, plus 5,000 completed exchanges. Each exchange has two fee-paying collectors, so there are 10,000 collector-side fees. Assume 30% of those fees are on Pro.
Card values and cash top-ups exchanged between collectors are not Tradle revenue. Passing through a postage charge is not automatically profit. Annual membership gives upfront cash, but should not be counted again as a full subscription receipt each month. The annual/monthly mix and trading frequency materially change the model.
Small transaction fees are especially sensitive to fixed processing costs. Stripe’s published standard UK-card illustration is 1.5% + 20p per payment: roughly 22p on £1.49 and 21p on £0.49, before any additional product costs. This is a cost reference, not a provider selection or confirmation that this trading model is supported. International cards, currency conversion and other services can cost more. Stripe UK pricing.
For a deliberately simplified stress test, assume all £17,890 receipts include 20% tax, leaving £14,908.33 before costs. Assume each membership and collector fee is a separate standard UK-card charge, with the rounded costs above and 29p per £5.99 membership: about £2,460 processing in total. Reserving another £1 per completed exchange for operations (£5,000) leaves about £7,448.33 before fixed overheads and further costs. These tax, payment and operating assumptions are illustrative, not the actual treatment or an estimate of net profit.
Obtain quotes for marketplace payments, payouts, billing, identity checks, refunds, chargebacks, photo storage, moderation, disputes and insurance. Add payroll, development, acquisition and retention costs. A single expensive dispute can outweigh many 49p fees. Cash top-ups need their own provider-approved pricing and funding design; the proposed exchange fee must not be assumed to cover them.
Additional income, in a sensible order
- Tracked shipping partnerships. Offer a clear all-in label price and disclose any retained margin. Only promise carrier support, insurance or tracking that is actually contracted and available for that route.
- Optional expert inspection. A partner-priced service for suitable cards or values, with transparent commission, custody and liability arrangements. Basic photo preparation and reporting stay included.
- Club and shop tools. Test paid shared inventory, event trade tables and staff roles after consumer exchanges work reliably.
- Relevant accessory referrals. Clearly labelled recommendations for sleeves and packing materials, without behavioural advertising to children or confusing paid placement with safety advice.
Do not sell “verified” trust badges, priority safeguarding, or the ability to bypass reviews. Do not create a transferable wallet or require stored credit simply to reduce processing costs. Any provider-supported aggregation of fees needs explicit billing consent and separate design review.
Fewer clicks, with clear decisions
- Inspect → make an offer. Card details now open the offer builder directly. A card in My binder opens photo preparation directly.
- Pick the bundle → review → propose. Keep one builder and one review screen. The review carries exact cards, condition, cash direction and delivery terms. A future live review must also show each person’s final fees before agreement.
- Resume where you left off. Binder and trades no longer repeat the welcome panel. Continue draft is the primary draft action; less frequent alternatives stay under More options.
- Show one next action. Dispatch is primary until your parcel is sent; receipt then becomes primary when the other parcel is marked sent. Receiving remains an explicit inspection decision, never inferred from tracking alone.
- Reuse routine details. In production, let adults securely save delivery preferences and reuse unchanged listing details. Replacement condition photos, changed terms and expired ownership challenges still need fresh review.
- Keep payment and membership separate from browsing. Use provider-hosted payment steps only at the point required. Do not interrupt every offer with an upgrade screen or add a membership purchase to a trade without explicit choice.
The local app now implements the navigation and direct-action improvements above. Live scanning, matching, saved addresses, paid membership and checkout remain planned. Parent and safety reviews, changed-term consent, and the responsibility notice remain in place.
Validate the price before launch
First test the proposal with collectors and parents, including low-value bundles where two fees can feel expensive. Measure match-to-proposal conversion, completed exchanges per active collector, Pro conversion and retention, contribution after variable costs, refunds, disputes and attempts to move off-platform. Compare willingness to pay with the cost of running trustworthy trades. Adjust the £0.49 Pro fee if evidence shows it cannot support the service.
Before charging: approve supported countries and routes; contract the payment provider; define authorization, collection, failed payment, non-response, cancellation and refund timing; review tax and renewal/cancellation rights; verify parent-controlled billing; implement secure receipts, server-side entitlement checks and idempotent provider events. “Fee on completion” still needs an operational definition and a fair process for disputed or stalled exchanges. Do not automatically declare a trade successful simply to collect a fee.
